The skeptics have a point
Google itself has said that optimising for its AI features is 'still SEO', and that special files, content chunking (breaking a page into short, self-contained blocks a model can quote) and AI-specific schema (invisible code that tells search engines and AI what a page is) are not required to show up in its generative results. When the company building the biggest AI answer box tells you there is no separate trick, that is worth hearing.
So when an agency sells crawlability, clear content and clean structure as a premium 'AEO package', a lot of the time they are charging extra for the basics. If the deliverable is a faster site and better-written pages, that is just good SEO with a 2026 sticker on it.
But the data shows a real shift
If AEO were pure rebranding, the pages ranking number one on Google would be the ones AI quotes most. They are not. Analyses find AI engines citing pages ranked well down the results, and citation tracking signals, brand mentions, answer structure, that a raw ranking does not fully capture.
The traffic side is real too. AI Overviews have measurably cut clicks to the pages that used to win those queries, with reported drops large enough that ignoring the shift is its own kind of risk. Something changed in how people find answers, and pretending otherwise is as wrong as overpaying for it.
What is genuinely new
Strip away the hype and a short, real list remains. These are refinements on top of good SEO, not a separate discipline:
- Answer-first, self-contained passages a model can lift out of context and quote cleanly.
- Explicit structure: schema and JSON-LD (invisible code that tells a machine what a page is), an honest sitemap (a simple list of your pages so search engines find them), and an llms.txt (a plain text file for AI) that points crawlers at what counts.
- Depth across a whole topic rather than one keyword, because a single question splinters into many behind the scenes.
- Being mentioned where models already look, earned honestly, not manufactured.
What is just SEO with a new name
And here is the part you should not pay a premium for, because it has been table stakes for a decade:
- Crawlability and speed: letting the right bots in and loading fast.
- Clear pages that say plainly what you are and who you are for.
- Earned trust: real coverage and links from sources your buyers respect.
- Sensible internal links and a clean site structure.
Where to actually spend
The order is the whole strategy. Fix the foundation first, because a polished llms.txt on a site that blocks crawlers or never says what it does is decoration on something that was never built to be found. Then add the thin AI layer on top. And never pay for a tool whose pitch is asking the AI whether it knows you, that measures the chatbot's mood, not your site.
